COMMUNICATION

When it comes to communication, I focus on being a coach. I ask myself three questions when dealing with new employees. 1) Are they in the correct position? 2) Are they positioned to win? 3) Are they happy in their position? Asking these three questions allows you to better understand the person and how to help them be successful. This is the first step in building a working relationship around goals and achievements. Second, I like to focus on Direct feedback. I think this about your blank and your opportunity are blank. I think being straight with TMs allows them to know were they stand and gives them a sense of relief in trying to figure out your thoughts. When it comes to coaching there are three steps. 1) Coaching- Establish their understanding of the goals and expectations that are required of their position. From there build a plan around how to achieve said goals. Ensure that you have S.M.A.R.T plan in place to better manage expectations. 2) Training – Follow up on the S.M.A.R.T plan you established in the coaching session. Ensure you have the appropriate amount of time to go over the plan and are in a place where the information can be digested easily without distraction. Any areas that were not met must be discussed and a second plan for success must be made. Seek out any job aids or partnerships with other managers that are successful in these areas in question. This section is to ensure that the Team member is set up for success and fully understands their expectations. 3) Accountability/Praise - In this session you will seek to understand why the goals have not been met. Ensure that all the aids were used and have a conversation with partner manager. You want to establish whether it’s the Capacity of the TM in question or their ability to get the task done. You will document the conversation and build a plan around how to achieve said goals. This plan is more direct, and it will also have smaller timelines and more frequent check ins to ensure it is complete. If goal was met, you will give the praise to the TM, seek out what was their path to success and then ask them if you can make them a lead in this category to coach those who fall behind. Getting the TM’s Buy in around coaching lets them know you have faith in their leadership and helps develop future leaders.
